Why do I lack confidence the moment I start speaking
Confidence is not a mood you summon. It is a set of signals, and signals can be corrected.
The first sentence comes out at half strength. You hear it happen, thin and slightly apologetic, and from there the whole thing is uphill, because now you are speaking and also managing the impression the first sentence made. By the third sentence you have found your feet, and it does not matter much, because the room formed its view during the first one.
This is not a character you are stuck inside and it is not something other people were simply issued more of. It is a set of signals rather than a state of mind, and signals are curable.
We talk about confidence as though it were weather, something that arrives or fails to. In practice a room is not reading your inner state at all, because it has no access to it. It is reading a small number of physical signals, and it forms a judgement from those in about two seconds. Where the breath sits, whether the first sentence begins on a complete thought or on a warm up noise, whether the body settles before the voice starts. That is the fourth dimension, Presence, and it is largely a mechanical matter, which is precisely why it can be worked on directly.
Two people can feel identical levels of dread and read completely differently to the room, and I have watched it happen in the same meeting. The difference was not courage. One of them started on a full sentence. The other started on so, yeah, I guess, and then the sentence. Half a second of difference in the audio, and an enormous difference in what the room concluded about who knew what they were doing.
Which is why being told to believe in yourself does so little. It aims at the feeling and leaves the signals untouched, so you can spend a year doing genuine internal work and still open with a warm up noise, and rooms will still read you as uncertain. The feeling and the signal are related, but they are not the same object, and only one of them is visible.
The useful direction is the one people expect least. Fixing the signals reliably changes the feeling afterwards. It very rarely works the other way around.
The unfairness in this is worth stating plainly, because people waste years arguing with it. The judgement forms early and it is sticky, so a strong middle does not overwrite a weak opening nearly as much as it ought to. That is not a reason for despair. It is a reason to spend your preparation where it actually pays, which is the first sentence rather than the whole of the content, and almost everybody has this the other way round.
So the drill is about the opening only, because the opening is where the judgement forms. Decide your first sentence in advance, make it a complete sentence with a subject and a verb, and practise starting on it cleanly with nothing in front of it. No so, no yeah, no clearing of the throat. Say it, out loud, standing, before the room. Then do the same thing this week when you order food, when you answer the phone, when you greet somebody. You are not rehearsing a speech. You are removing the two or three sounds that were doing most of the damage, and they are almost always in the first half second.
